Digital transformation: more than technology, a survival strategy

The phrase is worn out, the problem is not. What separates companies that transform from the ones that just buy software.

“Digital transformation” has been said so many times it stopped meaning anything. Which is unfortunate, because the underlying problem is real and it is getting sharper.

Buying software is not transforming

A company can hold licenses for a CRM, an ERP, a BI tool and three automation platforms, and still run on spreadsheets emailed between departments.

Software adoption is a purchase. Transformation is a change in how decisions get made — who has the data, how fast they get it, and what they are allowed to do with it.

The second one is organizational. That is why it is hard, and why it cannot be delegated entirely to a vendor.

The three layers, in order

1. Data that reflects reality

If the number in the system does not match what happened, every layer above it is decoration. Start here — it is the least exciting work and the highest leverage.

2. Processes that flow between systems

Most operational pain lives in the seams. Information leaves one system, becomes a spreadsheet, gets retyped into another. Every seam is a place for errors and delay.

3. Decisions that use both

Only once the first two hold does dashboards, forecasting or AI produce anything trustworthy.

Teams routinely try to start at layer three because it demos well. It never survives contact with the real operation.

What “survival” actually refers to

Not disruption in the abstract. Something narrower: competitors who can answer questions faster than you can.

When a rival knows their unit economics per segment weekly and you know it quarterly, they will out-price, out-target and out-invest you long before any dramatic disruption arrives.

Speed of feedback is the moat.

How this looks as a project

  • Six to twelve weeks to fix the data layer for one core process.
  • A second phase connecting the systems that process touches.
  • Only then, analytics or AI on top.

Sequenced this way, each phase produces value on its own. Which matters, because transformation programs that only pay off at the end tend not to reach the end.
